AI Mode vs AI Overviews: two different surfaces, two different games

Google now runs two generative surfaces, and people mix them up constantly. AI Overviews are the summary that appears at the top of a normal results page. AI Mode is a separate conversational tab where you talk instead of rephrasing. Same underlying model, very different ways of choosing which sources to name.

The short answer

AI Overviews are the surface that matters today. They appear in front of everyone, with no change in habit required, and they are already reshaping click-through rates. AI Mode is the surface that matters next: deeper, conversational, and far less tied to organic ranking. Watch both, but expect different things from each.

What query fan-out changes

This is the real break. Rather than treating your question as one query, AI Mode splits it into several sub-queries, runs them in parallel, and assembles an answer from what each one returned.

The consequence is counter-intuitive: a page can be cited in AI Mode while ranking nowhere for the original question, simply because it answers one of the sub-questions well. The mechanism is detailed here.

AI Overviews stay closer to the organic ranking, even as that correlation erodes year over year. Ranking well still helps. It is no longer sufficient. How AI Overviews work covers the selection logic end to end.

The verdict, by situation

  • You want to protect the traffic you have. Watch AI Overviews first. That is where your click-through rate is being decided.
  • You are planning the next two years. Work for AI Mode: cover the sub-questions around your topic, not just the head query.
  • You rank well but never appear in AI answers. That is the classic symptom of poorly structured content, not weak authority. Fix extractability before chasing links.
  • You are starting from zero in SEO. AI Mode is paradoxically the more reachable of the two, precisely because it depends less on rank.

Two confusions worth clearing

SGE and AI Overviews are the same thing. SGE was the name of the experiment, AI Overviews the name of the rollout. There is no separate SGE surface still running alongside.

Blocking Google-Extended does not remove you from either. That setting only governs whether your content trains Gemini models. Googlebot feeds both surfaces, and it obeys your normal robots directives, not that one.

What it means for measurement

The two surfaces have to be measured separately. A brand can show up regularly in the AI Overviews of its category and never surface in AI Mode, because its pages handle the broad topic well and the sub-questions badly. The reverse happens too.

Which is why an AI share of voice number that only breaks down by engine is not enough. It has to break down by surface. Google does not let your customers pick, they will land in one or the other.
